Black Friday for subscription apps: a segment-by-segment playbook

TL;DR:

  • Treat Black Friday as four campaigns: new users, active freemium users, churned users, and current subscribers. Each group needs its own channel and its own offer.
  • The standard 2025 offer was the annual plan, first period only, around 50% off, with a countdown. Assume your competitors will run exactly that, and test against it.
  • Where the offer appears matters as much as how it looks. We found 10 different moments when apps opened a Black Friday paywall.
  • The season runs from early November to New Year. Black Friday weekend is one date on that calendar.

By late November, your users have seen the same offer twenty times: 50% off, annual plan, countdown timer, "ends soon." 

They know the pattern, and plenty of them wait for it. 

Most apps we reviewed sent that one offer to everyone. This means that:

  • A first-time installer
  • A free user who opens the app daily
  • Someone who cancelled in March
  • A subscriber who already pays

…all got the same screen.

These four people need different things from you. 

A new user needs a reason to start while a lapsed subscriber needs a reason to come back. Also, current subscribers can't redeem a new-subscriber discount at all.

That’s why we've broken Black Friday down by segment, with the channels, offers, and paywall patterns apps used for each group in 2025.

ℹ️How we reviewed Black Friday 2025? Between early November and early December 2025 we tracked Black Friday and Cyber Monday campaigns from subscription apps the way a user meets them. That meant installing the apps, opting into email and push, watching paid social, and opening every paywall the apps showed. We logged each touchpoint by channel (ads, push, email, in-app banners, paywalls) and by where in the app the offer appeared. Dates below are the dates the messages reached us.

When should you start Black Friday campaign for your subscription app?

Start in early November and plan through the New Year. 

The apps with the longest campaigns treated Black Friday as a month.

Calm sent its first "early access" 50% off email on November 2, then followed up on November 5, 19, 25, 28, and 30. The offer closed on December 1. Simple compressed its campaign into one loud week:

  • November 24: a one-day 85% offer "for 70 spots"
  • November 25: the main sale launch
  • November 26: a spin-the-wheel giveaway
  • November 28: a "last chance" email
  • Then extended through December 2

How do you reach new users during Black Friday?

Put the offer in the three places a new user meets you: your ads, your store listing, and the first paywall in onboarding.

If any one of them skips Black Friday, the user who clicked a "50% off" ad will land to an unmatched promise.

Most Black Friday ads followed one formula: the event name, the discount size, and a deadline.

  • Adobe's Instagram story offered 60% off plus an extra 20% for students, first year only, ending November 28.
  • Ewa English went with "up to 70%, today only."
  • The Economist cut the formula down to "Black Friday offer. Act now and save."

Bonus tip: Organic posts can be a good, cheap alternative to ads.

The Brave Way posted 30% off its annual plan with the code BF25 and offered to DM the link to anyone who commented "BLACK FRIDAY."

It boosted engagement, which algorithm favors, and got the brand new followers too.

Store listing

Temu, AliExpress, and BUYMA swapped their App Store screenshots for Black Friday creative in Japan.

Plan this ahead: on the App Store, a new icon or screenshot set goes out with a version submission. Google Play lets you edit the listing at any time.

New users arriving during Black Friday should see the Black Friday offer on their first paywall, not the standard one.

Several apps also showed a second, discounted paywall when a user closed the first one.

How do you convert active freemium users?

Free users who open your app every week are the easiest group to reach and the easiest to overwhelm.

Push and in-app placements do most of the work here, and email backs them up.

Push

Most Black Friday push copy ran on urgency: "Ends soon," "The discount is about to expire," "Claim before it's gone."

A few apps sold the product instead.

A sleep app offered "50% off science-backed tools for better sleep."

Angel bundled up to five free months with free movie tickets.

Push notifications black fridayPush notifications are effective, but can be "pushy." Tread lightly.

Test the copy the way you'd test a paywall headline, and save the deadline messages for the last 48 hours.

In-app banners

Placements ranged from a full-width header to a single chip:

  • Calm put a banner directly under its home screen hero: "Get 50% off over 10,000 sessions. Offer ends December 1."
  • Findmykids ran a top banner with a live countdown.
  • A workout timer app replaced its screen label with "BLACK FRIDAY -30%."
  • A photo-sharing app added a small "Black Friday" pill to its feed header and nothing else.

Paywall triggers

These are the moments apps opened a Black Friday paywall:

  • In onboarding, after the user closed the first paywall
  • In the middle of onboarding
  • On app open
  • After an in-app ad
  • On tapping "Subscribe" anywhere in the app
  • On trying to use a premium feature
  • After the user closed a previous discount paywall
  • On tapping an in-app banner
  • On opening a push notification
  • On tapping a button in an email, which led to web checkout

The first two apply to new users.

The rest apply to freemium users, and one user can hit five of them in a single session.

Set a frequency cap before launch, not after the complaints arrive.

How do you win back churned users with a Black Friday offer?

Churned users don't open your app, so reach them by email and give them an offer built for returning.

Your new-user paywall won't work for them.

Some apps wrote winback copy with more personality than the rest of their campaign.

One Cyber Monday email opened with "It's been a while since we heard from you" and told the reader to hit the "delete offer" button if their goals had changed.

A kids' learning app sent a push that opened a comeback paywall: "75% off forever," 12 months for $19.99 against the regular $6.66 a month.

Simple went after a related group: users who started onboarding and never paid.

Its November 28 email said their personalized plan was "almost ready," with a Black Friday discount waiting at the end of setup.

What should you offer current subscribers on Black Friday?

Move them up: a longer plan, a higher tier, or an add-on.

Current subscribers can't redeem an introductory offer, and a discount on the plan they already pay for only costs you money.

The upsells we saw:

  • Tier upgrades. One Cyber Monday push offered "50% off the top-tier subscription."

  • Plan badges. Wakie labeled three discounted plans "BLACK," "FRIDAY," and "OFFERS," with the 6-month plan highlighted as the best deal.
  • Add-ons. Apps with virtual currency discounted coin packs or added bonus coins: 25,000 + 7,500 gems for the same price as 25,000.

A monthly subscriber moving to an annual plan at a Black Friday price is the cleanest upsell. The user saves money, and you get a year of revenue up front.

What discount do subscription apps offer on Black Friday?

Most apps discounted the first period of their annual plan by about 50%.

The full range we saw ran from 20% to 90%.

Three patterns showed up again and again:

  • Annual plans carried the offer. Weekly and monthly plans rarely did.
  • Only the first period was discounted. A VPN app offered its first year for $29.49, "then $62.99 per year."
  • 50% was the most common number, and users can work out 50% off in their heads.

Since most competitors showed some version of "50% off," the offers that stood out changed the structure instead:

  • A 2-year plan with 74% off plus 3 extra months
  • A "1+11 months" plan
  • Picsart's "1 year for the price of 3 months, that's 9 months free"
  • Pimsleur's All Access Lifetime at 40% off, $999.99

Free months, lifetime access, and "forever" pricing each give the user a different reason to act than a percentage does.

What does a Black Friday paywall contain?

A Black Friday paywall is a standard paywall with an event layer on top.

Across the paywalls we reviewed, the anatomy was a mix of these elements:

  • The event name in the headline, often with a "limited time" or "exclusive" label
  • The discount in large numerals, with the price in smaller type below
  • A strikethrough price, or "Previously $57.47" in place of the strikethrough
  • A countdown timer, either at the top of the screen or on the plan card itself
  • Social proof, such as "D***z subscribed 19 mins ago"
  • Value bullets listing what the plan includes
  • Renewal terms under the button: "$9.99 first year, then $14.99 per year"

Two apps went further. A study app switched its paywall to a dark "black mode" and added a Free vs. Premium comparison table. Calm barely changed anything: it kept its standard paywall and added a "Black Friday Offer" label.

Before launch, check the failure cases we ran into:

  • A Black Friday banner that opened the regular paywall. Angel's banner promised a sale, and the tap led to its standard membership screen. The user who tapped expected a discount and didn't see one.
  • A hero image that didn't load. One Picsart variant showed a broken-cable placeholder where the offer graphic should have been.
  • Unclear plan math. One paywall listed "Yearly, $22.90, 24% off" next to "One year, $39.99," with no explanation of the difference.
  • The renewal price hidden in small print. Apple's review guidelines require the price and renewal terms to be clear, and a user who feels tricked in December requests a refund in December.

What comes after Black Friday?

Cyber Monday, then the December holidays, then January. Most apps extended the Black Friday offer through Cyber Monday instead of launching a new one. Adobe ran a separate Cyber Monday story ad, and one app opened its Cyber Monday push with a question: "Let's start with Cyber Monday?"

If your users are in Asia, Singles Day and 12.12 carry more weight than Thanksgiving. Shopee, for example, ran a 12.12 app icon.

December brought a new set of visuals: Christmas-themed flash sale paywalls with minute-by-minute timers, snowflake app icons, and 12.12 creative for Asian markets. Each is another screen to design and ship.

January behaves differently from November.

Run four campaigns, not one

The apps we reviewed had no shortage of Black Friday ideas.

They ran into the calendar. A new-user paywall, a freemium banner, a winback screen, and an upgrade offer each need their own placement, and each one ships during the busiest release weeks of the year.
